Starting situation

A twelve-person advisory firm keeps its knowledge in shared drives, email threads, and the heads of two long-serving colleagues: contract templates, methodology documents, past project reports, and answers to recurring client questions.

Challenge

Junior staff lose hours searching or waiting for a senior colleague to reply, and the same question gets answered repeatedly. When someone is on holiday — or leaves — parts of the firm's know-how become effectively unavailable.

Analysis

We inventoried where knowledge actually lived and how people looked for it. The problem was not a lack of documents but the absence of a single place to ask a question in plain language and get a sourced answer.

Solution

An internal knowledge system over the firm's own documents: staff ask a question in natural language and receive an answer with links to the source documents, so every answer can be verified rather than trusted blindly.

Implementation

Documents were indexed with their access rules preserved, so people only ever see what they are permitted to see. Answers always cite their sources. A short feedback loop lets staff flag weak answers, which improves the index over time.

Business benefit

Knowledge stops depending on individual availability. New colleagues become productive faster, senior staff are interrupted less, and the firm's accumulated experience stays in the company when people move on.
